Every product wins its own demo

A vendor's demo is built to show the product at its best, and it does. The trouble is that every vendor does the same, so each product looks like the obvious choice while it is on screen. Without an agreed sense of what matters most, the last demo usually wins.

Conditions first, then trade-offs

Separate what is required from what is preferred. A requirement is a condition: if a product cannot meet it, it is out, however good the rest looks. An integration you rely on, a budget ceiling or a workflow the team depends on often belong here.

Everything else is a trade-off, and trade-offs need weights. Reporting depth against ease of use, breadth of features against speed of adoption, cost against capacity to grow. You cannot have the most of everything, so decide in advance which matters more.

Agree the weights as a team

Ask the people who will use, pay for, approve and support the product to rank the trade-offs together. The disagreements are the useful part: a finance lead who cares most about cost and a delivery lead who cares most about reporting are describing different products. Settle it before the demos, while nobody is attached to a vendor.

Watch what moves when the weights change

Once the weights exist, test them. Raise the importance of integrations and see which products rise; lower the weight on cost and see which fall. A choice that holds across sensible weights is a safe choice. A choice that flips with a small change is a close call, and it is worth knowing that before you sign.
